The room fell silent. Heads nodded. This was the question they'd all come to hear answered.
My response surprised them: "I don't think we can. And more importantly, I don't think we should try."
The discomfort in the room was palpable. But as we explored this further, something shifted. HR professionals began to realise that the question itself was flawed. We weren't facing a problem to be solved we were witnessing a fundamental transformation in how people work, and our recruitment processes needed to evolve accordingly.

The Uncomfortable Truth About AI-Generated Applications
Let me be direct: candidates are using AI to write their cover letters, polish their CVs, and craft responses to your screening questions. Others are essentially outsourcing the entire application process to AI.
I've spoken with hundreds of HR professionals over the past year, and the frustration is universal. Applications that seem "too perfect." Responses that are eloquent but somehow soulless. Entire batches of applications that read as though they were written by the same person because really, in a sense, they were.
One talent acquisition director told me she received 47 applications for a marketing role, and 39 of them used nearly identical phrasing in their opening paragraphs. Your customer service team might use AI to help craft responses. If professionals in the role you're hiring for will use AI daily, why would using it to craft a job application be disqualifying?
The real issue isn't that candidates are using AI. The real issue is that our recruitment processes were designed for a world where the ability to write a polished cover letter was a reasonable proxy for job competency. That world no longer exists.
The Fundamental Flaw in Traditional Screening
Let me ask you a provocative question: if a candidate can use AI to successfully navigate your entire screening process, what does that tell you about your screening process?
It tells you that you're not actually testing the skills that matter.
Traditional application processes prioritise written communication, presentation, and the ability to craft compelling narratives about oneself. These were useful filters when they correlated with job performance. But in an age where anyone can access sophisticated writing assistance, they've become what assessment professionals call "contaminated measures". You know, tests that measure something other than what we think they measure.
If your screening questions can be answered convincingly by someone who simply pastes them into ChatGPT, you're testing the candidate's access to and willingness to use AI, not their actual competency for the role.
This isn't the candidate's fault. It's a design flaw in our recruitment processes.
What HR Should Actually Be Doing: Six Strategic Shifts
Rather than trying to detect and punish AI use, a race you cannot win, forward-thinking HR professionals are redesigning their processes to reveal genuine competency regardless of the tools candidates use. Here's how:
1. Demand Specificity at Every Stage
AI is remarkably good at generating plausible-sounding generic content. What it cannot do is fabricate convincing details about experiences that never happened.
Transform your screening questions from broad to specific. Instead of asking "Describe your leadership experience," ask "Tell us about a specific project where you led a team between January 2023 and now. What was the team size, what was the business objective, what specific obstacles did you encounter, and what metrics demonstrated success or failure?"
The difference is profound. Generic questions invite generic (AI-generated) responses. Specific questions require specific knowledge that only someone with genuine experience can provide. When reviewing applications, look for:
Exact dates and timelines, not vague periods
Concrete metrics and numbers, not general claims of success
Named individuals, teams, or projects (where appropriate)
Specific tools, methodologies, or frameworks used
Particular challenges that reveal situational understanding
AI can write "I successfully led a team through a challenging project." It cannot convincingly invent "In March 2024, I led a cross-functional team of seven people through the migration of our customer database from Salesforce to HubSpot, which involved reconciling 15,000 duplicate records and resulted in a 23% improvement in sales team efficiency, though we did miss our initial deadline by two weeks due to unexpected API limitations."
The specificity creates what intelligence analysts call "verifiable claims" - statements that can be probed, expanded upon, and cross-referenced. Real experiences generate these naturally. Fabricated ones cannot sustain them under scrutiny.
2. Redesign Questions to Require Genuine Reflection
The best screening questions aren't about what happened but are about what you learned and how you've grown. Consider this:
Traditional (AI-friendly) question: "What are your strengths and weaknesses?"
Better question: "Describe a specific situation in your current or most recent role where your approach failed. What did you do when you realised it wasn't working, what was the outcome, and what would you do differently if faced with the same situation today?"
The latter requires genuine self-reflection, situational awareness, and the ability to articulate growth. These are remarkably difficult for AI to fabricate convincingly because they require a coherent narrative that holds up under follow-up questioning.
Other effective approaches include:
"What's a commonly held belief in your field that you disagree with, and why?"
"Describe a time you had to make a decision with incomplete information. Walk us through your thinking process."
"What's something you've changed your mind about in the past year, and what prompted that change?"
These questions don't just gather information but they can reveal how someone thinks, which is far more valuable than how well they (or their AI assistant) can write.
3. Transform Interviews into Verification and Exploration
If you suspect an application was AI-assisted and statistically, most now are, the interview becomes your most powerful tool. But not as an interrogation. As an exploration.
Use the interview to go deeper into written responses. Ask candidates to:
Elaborate on any answer they gave in their application with additional details
Explain the reasoning behind decisions they described
Provide examples beyond what they included in their written materials
Discuss what they would do differently with hindsight
Someone with genuine experience can expand effortlessly. They can provide additional context, discuss alternative approaches they considered, explain why certain decisions were made, and acknowledge complexity and trade-offs. Their elaboration adds texture and detail.
Someone who relied heavily on AI to construct their application will struggle. They'll repeat the same points in slightly different words. They'll provide less detail, not more. Their answers will lack the natural tangents and asides that come from lived experience.
One hiring manager I spoke with has started asking candidates: "In your application, you mentioned X. Can you tell me about something related to that project that you didn't have space to include?" It's a brilliant question because it invites authentic elaboration that AI couldn't have prepared.
4. Recognise the Signals of AI Over-Reliance
I want to be clear: polish and eloquence are not evidence of AI use. Many excellent candidates are naturally strong writers. What you're looking for are patterns that suggest someone didn't actually have the experiences they're describing:
Perfect tonal consistency across all answers, with no variation in voice or style
Responses that could apply to virtually any company or role
An inability to provide spontaneous examples or details in interviews
Answers that become less specific when probed, rather than more specific
A striking disconnect between written eloquence and verbal articulation
That last point deserves emphasis. While some people are simply better writers than speakers, a dramatic gulf between the two warrants attention. If someone's written application demonstrates sophisticated analysis but they struggle to discuss basic aspects of their supposed experience in an interview, something's amiss.
None of these signals alone constitute proof of anything. They're indicators that warrant further exploration, not grounds for rejection.
5. Fundamentally Rethink What You're Assessing
This is where the conversation gets genuinely strategic. Every recruitment process makes implicit assumptions about what predicts job success. AI forces us to examine whether those assumptions still hold.
Ask yourself honestly:
If this role requires strong written communication, will the successful candidate have access to AI writing tools in their day-to-day work?
What percentage of the role actually requires producing original written content versus editing, directing, or approving content?
Are we measuring the ability to write from scratch, or the ability to communicate effectively using whatever tools are available?
Which matters more: the polished final output, or the thinking behind it?
For many roles, what we actually need is someone who can think strategically, solve problems creatively, collaborate effectively, and produce high-quality work using whatever tools are available to them, which increasingly includes AI.
If that's the case, then penalising someone for using AI to craft their application is not just futile, it's counterproductive. You're filtering out candidates who are demonstrating exactly the kind of tool adoption and efficiency you'll want them to bring to the role.
6. Accept That the Landscape Has Permanently Changed
This is perhaps the hardest shift for many HR professionals: acceptance.
The cat is out of the bag. AI writing assistance is now ubiquitous, free, and improving rapidly. Within five years, it will be as unremarkable as using spell-check. Fighting this reality is as productive as King Canute commanding the tide to recede.
But acceptance doesn't mean resignation - it means adaptation. The most forward-thinking organisations I've encountered aren't trying to detect AI use. They're designing recruitment processes that are robust regardless of whether candidates use AI.
This might include:
Work sample tests that require demonstrating actual skills in real-time
Case studies or scenarios that must be completed in a supervised setting
Technical assessments that focus on problem-solving process rather than polished outputs
Trial projects or paid test assignments for final-stage candidates
References that specifically probe the claims made in applications
These approaches assess competency directly rather than relying on application materials as a proxy for competency.
The Deeper Question: What Are We Really Hiring For?
Here's what all of this ultimately comes down to: clarity about what actually predicts success in the role you're filling.
For some positions, the ability to produce polished written content independently, without AI assistance, genuinely matters. If you're hiring a creative copywriter whose job is to generate original brand voice, or a journalist who needs to write compelling narratives under deadline pressure, then yes the ability to write without significant AI assistance is a core competency.
But for most roles? The ability to write a compelling cover letter from scratch is not actually predictive of job success. It's a historical artifact of recruitment processes designed in an era when written communication skills were harder to fake.
What does predict success? Depending on the role: problem-solving ability, strategic thinking, emotional intelligence, collaboration skills, technical expertise, adaptability, initiative, domain knowledge, and cultural alignment.
Very few of these are reliably assessed by asking someone to write about themselves. Most require more sophisticated evaluation methods. For example structured interviews, work samples, assessment centres, trial projects, or comprehensive reference checks.
The uncomfortable truth is that AI isn't breaking our recruitment processes. It's exposing how limited they always were.
A Framework for the AI-Aware Recruitment Process
Based on conversations with dozens of HR leaders who are navigating this transition successfully, here's an emerging framework for AI-aware recruitment:
Stage 1: Initial Screening (AI-Robust)
Short-form questions requiring specific, verifiable details
Focus on extracting information rather than assessing presentation
Accept that AI assistance is likely and design accordingly
Use this stage to identify clear mismatches, not to identify top candidates
Stage 2: Asynchronous Assessment (Skills-Focused)
Work samples or case studies relevant to the actual role
Time-bound exercises that limit opportunity for extensive AI consultation
Scenarios requiring role-specific knowledge AI wouldn't have
Assessment of output quality and thinking process, not writing polish
Stage 3: Synchronous Interview (Verification & Depth)
Probe deeply into application responses and assessment submissions
Ask for elaboration, alternative approaches, and lessons learned
Assess real-time problem-solving and communication
Evaluate cultural fit and interpersonal skills
Stage 4: Practical Demonstration (Direct Competency)
Live problem-solving or technical exercises
Collaborative tasks with future colleagues
Trial projects or paid test assignments
Direct observation of actual skills in realistic contexts
This isn't more work, it's smarter work. By accepting AI's role in initial stages and focusing your human effort on later stages where AI cannot help candidates, you make better hiring decisions more efficiently.
The Ethical Dimension: Transparency and Fairness
One concern I hear frequently: "If everyone's using AI, doesn't that advantage people who can afford the best tools or know how to use them well?"
It's a fair question, but it cuts both ways. Traditional application processes have always advantaged people with certain privileges: quality education, native English proficiency, access to career coaches, time to craft perfect applications, knowledge of industry norms and expectations.
AI tools, if anything, might be democratising. A candidate from a non-traditional background who knows how to use ChatGPT effectively might now compete on more equal footing with someone who attended an elite university with comprehensive career services.
The solution isn't to ban AI it's to design processes that assess genuine competency regardless of the tools people use to present themselves initially.
Some organisations are even being explicit about this. I've seen job postings that include statements like: "We assume candidates may use AI tools in preparing applications, just as you'll have access to AI tools in this role. We're focused on assessing your ability to do excellent work, not on detecting tool use."
This transparency is refreshing. It acknowledges reality whilst setting clear expectations about what actually matters.
Looking Forward: The Next Evolution
If you think this situation is challenging now, consider where we're heading. The AI tools available today are the worst they'll ever be. They're improving rapidly, becoming more sophisticated, more accessible, and more integrated into everyday workflows.
Within a few years, we'll likely see:
AI assistants that can conduct initial video interviews convincingly
Tools that can complete work sample tests in ways that are increasingly difficult to distinguish from human work
Sophisticated coaching systems that prepare candidates for behavioural interviews
AI that can generate highly specific, verifiable-sounding details about fictional experiences
This isn't science fiction because the foundational technology exists today. It's just a matter of time before it's packaged and deployed at scale.
The arms race approach - that is developing better AI detection tools to catch candidates using AI assistance - is already failing and will only become more futile. The only sustainable path forward is to design recruitment processes that directly assess the competencies that matter, in ways that reveal genuine capability regardless of the tools candidates use.
Conclusion: From Gatekeeping to Genuine Assessment
The question isn't "How do we stop candidates from using AI?"
The question is "How do we identify genuinely capable people in a world where everyone has access to sophisticated writing assistance?"
This shift in framing is everything. It moves us from a defensive, gatekeeping posture to a proactive, design-focused approach. It acknowledges that the tools available to candidates have evolved, and our assessment methods must evolve correspondingly.
The goal of recruitment has never been to catch people being dishonest. It's been to identify people who can excel in the role. If your process can be "gamed" by AI, then your process wasn't assessing the right things to begin with.
The HR professionals who will thrive in this new landscape are those who see AI not as a threat to be neutralised but as a catalyst for long-overdue improvements in how we assess, select, and welcome talent into our organisations.
The real opportunity here isn't to maintain the status quo against technological change. It's to build recruitment processes that are more valid, more fair, more efficient, and more effective at identifying genuine capability.
